There is a lot of noise around fractional marketing right now. More providers, more LinkedIn posts, more claims of transformation through part-time senior thinking. Which makes it harder, not easier, to understand what a fractional marketing director actually does and whether it is the right thing for your business.


So here is an honest answer.


The role in plain terms



Fractional marketing director

A fractional marketing director is a senior marketing professional who works with your business on a part-time or retained basis. Not a consultant who delivers a report and disappears. Not a freelancer executing tasks. A senior person who sits inside your business, understands it properly, and takes genuine ownership of the marketing function and its commercial outcomes.


The arrangement is fractional because the time commitment is partial, not because the thinking is. You get a day or two a week, or a set number of days a month, of someone who would otherwise cost you £80,000 to £120,000 a year in salary, employer contributions and recruitment fees. The seniority is the same. The cost is not.


What they actually do day to day


The specifics vary depending on what the business needs, but the core of the role is consistent.

They set strategic direction. That means taking a clear-eyed look at what the marketing is currently doing, what it should be doing, and building a coherent plan that connects the two. Not a lengthy strategy document that sits in a folder. A working framework that drives real decisions about where to focus, what to stop, and what to invest in next.


They establish the commercial foundation. This is where a good fractional marketing director earns their fee before a single campaign runs. Getting the KPIs right. Building the financial baseline that connects marketing activity to commercial outcomes. Making sure the business knows what it is trying to achieve, in measurable terms, before it starts spending to achieve it.

They work with your existing team, whether that is internal marketers, an agency, freelancers or a combination of all three. They set direction, hold the standard, make sure things are joined up, and bring the kind of senior judgment that turns a capable team into an effective one.


They are present at the decisions that matter. Not on a call once a month to review a dashboard. In the room when the brief is being set, the agency is being challenged, the campaign is being evaluated, or the positioning needs a rethink.


What they are not


A fractional marketing director is not a pair of hands. If you need someone to write copy, manage your social media or execute a campaign, you need a different kind of resource. The fractional model works because senior time is focused on senior things: strategy, direction, commercial accountability and the decisions that have the biggest impact on outcomes.

They are also not a substitute for having thought clearly about what your business needs. The best fractional engagements start with a founder who knows their marketing is not working as well as it should, but is genuinely open to finding out why. If the answer is already decided and the fractional is being hired to execute it, you are probably paying senior rates for something that does not require them.


Who it is actually right for


The fractional model works best for businesses that are past the very earliest stage, have real marketing activity happening, and are serious about making it more effective. In UK terms, that tends to mean businesses in the £1m to £15m revenue range, where a full-time marketing director is not yet justified but the need for strategic leadership is real and pressing.

It is also right for businesses at a moment of change. A rebrand. A new market. A growth ambition that the current marketing is not equipped to deliver. These are the situations where senior thinking, present and accountable, makes the biggest difference.


And it is right for founders who are currently doing too much of the marketing thinking themselves. Not because they are not capable of it, but because it is not the best use of their time and the business would be better served by someone whose entire focus is on making the marketing work.


What good looks like


The fractional marketing directors worth working with share a few things in common. They are genuinely senior, which means they have done this at the level you need, not just adjacent to it. They take commercial accountability seriously, which means they build measurement in from the start rather than reporting on activity and hoping the numbers look good. And they are honest, which means they will tell you what is not working, including things you might not want to hear, rather than protecting the relationship at the expense of the result.


The UK market has no regulatory body and no minimum standard for the title. Anyone can call themselves a fractional CMO or fractional marketing director. Which means the burden of assessment falls on you. Ask to see evidence of commercial outcomes, not just case studies. Ask how they will measure the impact of their own work. And ask what they will do if the strategy is not working. The answers tell you a great deal.


A final thought


The fractional model is not a compromise. It is a deliberate choice to get the level of thinking your business needs, at a cost structure that makes sense for where you are. Done properly, with genuine seniority and genuine accountability, it can be one of the most commercially effective decisions a founder makes.


Done badly, it is an expensive way to get strategic-sounding advice with nothing to show for it.


The difference is almost always in who you choose and how clearly success is defined before you start.
